The ROI of Workflow Automation: A Simple Framework

Automation projects fail when they start with tools instead of numbers. Use this framework instead.
1. Inventory your recurring work
List every process that runs weekly or more. Note who does it and how long it takes.
2. Score each process
For each, estimate:
- Hours per month spent
- Error cost when it goes wrong
- Complexity to automate (1–5)
3. Calculate payback
Monthly value = hours saved × loaded hourly cost + avoided error cost
Divide build cost by monthly value to get your payback period. Anything under six months is usually a clear win.
4. Start narrow, then connect
Automate one step end-to-end, prove it, then chain the next. Small reliable automations compound into a genuinely leaner operation.
